The fastest way to kill an enterprise AI program is to pitch it as the new system of record. Replace the WCS. Replace the MES. Replace core banking. Replace the newsroom desk. Executives hear transformation. Operators hear years of cutover risk. Security hears a new blast radius. The pilot never reaches Assist.
Integrate, don't replace is the doctrine we lead with across industrial, fintech, and media work: AI sits above the systems that already own truth, extends them with diagnosis and drafts, and writes only through gated connectors humans can defend.
It is not a softer ambition. It is how governed AI survives contact with plants, hubs, and newsrooms.
What "System of Record" Means in Practice
A system of record is wherever the organization already settles arguments.
- Parcel divert truth lives in WCS/MFC—not in a chatbot.
- Cell equipment state lives in OPC-UA/historian and MES—not in a 3D viewer.
- Detention clocks and tariffs live in commercial rules and event logs—not in a model summary.
- Rundowns and air authority live in the desk—not in a draft engine.
- Balances and postings live in core ledgers—not in an agent toolbelt.
AI can read those systems, explain them, and propose changes. When AI becomes them, you inherit every political and regulatory obligation overnight. Most teams cannot staff that.

The Failure Pattern We Keep Autopsying
A vendor demo shows an agent creating work orders, posting billing corrections, and "updating the twin" in one happy path. The demo database is empty of union rules, change boards, OEM contracts, and audit requirements. Procurement is impressed. OT and desk leads are not in the room.
Ninety days later:
- Read integrations are partial
- Write integrations are blocked
- Operators bypass the tool
- Leadership concludes "AI doesn't work here"
AI worked fine. The SoR strategy did not.
Compare that to programs that start with read-path grounding and Shadow Mode recommendations—sortation above WCS (sortation AI above WCS), twins that swap connectors without renaming assets (digital twin ≠ 3D model), desks that keep editorial SoR (newsroom repackaging). Those programs argue about precision and approval SLAs—the right arguments.

A Reference Architecture Buyers Can Demand
When we write architecture briefs, the diagram always has four bands:
- Systems of record — unchanged ownership
- Read connectors — signals, events, documents
- Reasoning / draft layer — agents, retrieval, format engines
- Approval + write adapters — RBAC, audit, narrow execute APIs
The LLM lives in band 3. Irreversible commits live in band 4 with humans. If a vendor diagram collapses 3 and 4 into "the agent," you are looking at demo architecture.

Political Reality Is Part of the Architecture
OEM relationships, union work rules, editorial standards, bank change boards—these are not "change management afterward." They are constraints on day one.
Integrate-don't-replace gives each stakeholder a sentence they can defend:
- OEM / plant IT: we extend your control stack; we do not fork it
- Revenue assurance: corrections are proposed with evidence, not silent posts
- Editors: drafts accelerate; air authority stays with the desk
- Risk / compliance: execute tools are narrow, audited, and sealable
- Operators: Shadow first; Assist only when rejection rates look sane
Programs that cannot offer those sentences will be quietly starved of data access.
When Replacement Is Appropriate
Rarely—and narrowly. Greenfield cells with no MES yet. A disposable internal tool with no audit surface. A sandbox brand with no legacy desk.
Even then, design as if a SoR will appear: stable IDs, event logs, approval hooks. The cost of adding discipline early is lower than the cost of extracting an agent that became an accidental ledger.
For industry context, map SoRs explicitly on manufacturing, logistics, finance, and telecom-media pages before you buy a platform story.
Checklist for RFP Language
Paste into your next RFP:
- Vendor must name each SoR extended and each SoR not replaced
- Write paths require human approval classes for money, safety, and publish
- Shadow Mode with logged recommendations before Assist
- Append-only audit of proposals and approvals
- Connector swap / read-path plan before production writes
- Synthetic demo metrics labeled as synthetic
- Explicit non-goals list
Teams that insist on this language still move fast inside industrial AI and media AI. They just refuse to confuse a reasoning layer with a replacement core.
The Outcome
You get AI where it is strong—diagnosis, drafting, packaging, narration—without betting the plant or the channel on a cutover. Systems of record stay boring and authoritative. Autonomy becomes an earned privilege on narrow write adapters, not a slide claiming the agent "runs operations."
