The Problem

A European parcel hub ran high-volume sortation with fusion dashboards but no governed action layer. No-reads piled into manual re-sort; billing mismatches between dimensioning and WMS were discovered weeks late.

The Solution

We deployed Xenith Sort above read-only WCS and billing simulators: exception queue, leakage engine, and ops copilot with citations. All physical and financial actions stayed in Shadow Mode with an approval inbox for supervisors.

Why Shadow Mode first

Control rooms do not trust black-box reroutes. Shadow Mode logs what the system would have done, tracks supervisor rejections as false-positive signal, and builds an audit trail before MFC integration.

What we would do differently

Pull the WCS event log for a full week before the first shadow run. Belt-level exceptions that the WCS suppressed explained most of the early disagreement.

Business Impact

Hub leadership reviewed synthetic recovery proposals and operator reject rates before any Assist-phase write. Client name withheld pending commercial approval.
